Problem

In October 2024 Larkspur Labs, a fast-scaling brand in clinical haircare, came to Compaytence with an urgent escalation. Sales momentum was strong, but aggressive payment holds from PayPal had cut off liquidity.

$10,000 was frozen outright. A 100% rolling reserve was imposed on all incoming payments over $104,000. Total withheld funds reached $162,124.58 — against chargebacks of just $3,815.84 and a dispute rate of 0.95%.

The merchant's own message during the assessment set the urgency: “As of now there is $140K in PayPal. Are you guys able to assist in releasing the full amount + help relieve the hold % or even better, removing it completely?”

Approach

A dual-track solution: a comprehensive risk assessment paired with a coordinated submission and escalation strategy.

Risk analysis and documentation

A 30+ page risk assessment covering root cause analysis of disputes — most tied to delayed shipping and “item not received” claims — plus verified supplier agreements, warehouse lease and ingredient certifications.

Operational improvements

A transition from Chinese fulfillment to a U.S.-based warehouse with 1–3 day delivery, and integration of tracking automation and a third-party dispute tool.

A formal recommendation

A request to release $129,335.90 and reduce the rolling reserve from 100% to 5%.

Submission and escalation

The package submitted to PayPal by Compaytence and simultaneously uploaded by the merchant via the Resolution Center, with messaging templates, guidance on document delivery and cadence, and real-time advisory throughout. Led by Natasha, Kristin and Mike.

Solution

  • On November 8, 2024 the merchant confirmed the release of $129,000 from PayPal.

  • The rolling reserve was relaxed and the liquidity crisis resolved.

  • Larkspur Labs resumed ad campaigns, paid key suppliers and replenished inventory ahead of a major seasonal sales window.

U.S.-based fulfillment cut delivery from weeks to 1–3 business days, reducing disputes; transparent reporting and well-timed escalation restored PayPal's trust in the operating model.
