Reserve Recovery

Rolling Reserves, Stalled Growth: How We Built the Case Against Shopify

Company

Rowan Tread

Product

Fashion Footwear

Stage

High-Growth, Early Scale

Processor

Shopify, PayPal

Problem

Rowan Tread launched in July 2024 and generated over $597,000 in revenue within four months. Shopify Payments then imposed a 15% rolling reserve on all payouts for 90 days.

The reserve froze the cash flow the business needed to sustain ad campaigns, fulfill orders and invest in growth. £57,609.85 (about $73,000) was held.

The merchant had no processors beyond Shopify and PayPal, and had submitted no formal documentation to Shopify on dispute mitigation, supply chain reliability or risk protocols.

Approach

A 30-day intervention across three fronts: financial relief, infrastructure strengthening and long-term risk reduction.

Risk assessment and advocacy report

Submitted to Shopify with the performance metrics that mattered — a 0.05% chargeback rate, 1.67% refund rate and 0.00% PayPal dispute rate — alongside a fulfillment audit, dispute resolution systems and chargeback timelines showing most disputes occur within 27 days of order.

Direct advocacy with Shopify Payments

Negotiated with the Risk and Trust & Safety teams to secure a release, restructure the reserve, and set a re-evaluation trigger.

Processor diversification

Additional providers suited to high-volume DTC merchants, reducing Shopify dependency and providing more flexible payout schedules.

Operational resilience

Supplier contract and SLA documentation validated, order tracking and delivery visibility strengthened, and customer experience supported with a U.S. return hub and faster refund processing.

Solution

  • £37,795.69 (about $48,000) released from the reserve pool immediately.

  • Fixed reserve reduced to £25,000 (about $32,000).

  • Rolling reserve lowered to 10% for 90 days.

  • Re-evaluation of reserve terms triggered on meeting a sub-1% chargeback threshold by February 27, 2025.
